The Challenge

A company was already underway with an ERP implementation when leadership began to question whether the selected platform and implementation approach were truly suited to the business. The ERP came from a niche vendor that was also serving as the system implementer, creating additional concern around solution fit, implementation rigor, and independent oversight.

Leadership needed confidence that the platform could support the company’s engineer-to-order operating model and industry requirements, while also ensuring that the implementation followed proven practices for project management, change management, data readiness, and risk mitigation.

Our Approach

TriVista began with an on-site assessment of current-state processes and systems, supported by discovery workshops with functional leaders, subject matter experts, and the ERP vendor and implementation team.

The assessment focused on five critical areas of ERP implementation risk: solution fit, system implementer capability, resource and change management, project management, and data management.

To validate solution fit, TriVista mapped the company’s end-to-end business processes and compared them against the capabilities of the selected ERP modules. The platform was also evaluated using TriVista’s proprietary assessment framework across key criteria including functionality, architecture, reliability, scalability, performance, and reporting.

TriVista then reviewed the implementation partner’s capabilities and resource model, assessed whether project roles and responsibilities were clearly defined, evaluated user readiness and change management practices, and examined project governance, methodology, and issue-resolution processes. The team also assessed the company’s data migration strategy, including cleansing, conversion, loading, and ongoing data governance.

Following the initial assessment, leadership asked TriVista to remain engaged throughout the implementation as an independent advisor. Through weekly and ad hoc reviews, TriVista tracked progress, surfaced emerging risks, monitored open issues, and helped ensure recommended practices were being followed. Regular status reporting gave leadership a clear and consistent view of project health through each phase of implementation.

The Results

TriVista’s independent assessment confirmed that the selected ERP was well suited to the business and that the implementation partner had the capabilities needed to support a successful deployment. Just as importantly, the engagement provided leadership with greater confidence that the project was being managed with the appropriate controls, governance, and risk mitigation in place.

TriVista helped reinforce best practices across change management, project management, and data management throughout the implementation, enabling issues to be addressed before they became significant disruptions.

The ERP was ultimately implemented on time and under budget with minimal issues. Strong user adoption helped the organization realize improvements in operational efficiency while reducing errors and execution risk. Leadership also gained more reliable data and improved reporting capabilities to support faster, more informed decision-making.

By combining an independent implementation assessment with ongoing oversight, TriVista helped transform an uncertain in-flight ERP project into a controlled, successful deployment with a stronger foundation for long-term value realization.
