Transforming Order-to-Cash Execution to Improve Delivery Performance and Reduce Supply Risk
The Challenge
A manufacturer was struggling to deliver consistently against customer commitments as material shortages, supplier variability, and operational inefficiencies disrupted execution. Limited visibility into constraints and weak alignment between planning and production created a reactive operating environment, making it difficult to anticipate issues before they affected delivery.
These challenges were compounded by fragmented Order-to-Cash processes, inconsistent backlog prioritization, data integrity issues, and limited cross-functional coordination. The result was unpredictable delivery performance, heavy end-of-month shipment concentration, and an organization that lacked a common operating rhythm for managing orders from entry through fulfillment.
Our Approach
TriVista addressed the challenge as an end-to-end execution problem rather than a series of isolated process gaps. The team assessed the full Order-to-Cash lifecycle, including order entry, backlog management, planning, production, and fulfillment, to identify where process breakdowns and poor data quality were creating instability.
A full backlog scrub helped restore data integrity and re-establish the ERP system as a reliable source of truth. TriVista then implemented a tiered Operating Management System with standardized meeting cadences, metrics, and escalation paths, giving teams a clearer structure for daily decision-making and issue resolution.
To strengthen planning-to-execution alignment, TriVista introduced foundational SIOP processes, finite scheduling, clear-to-build logic, and backlog prioritization tools. Core Order-to-Cash processes—including order entry, promising, holds management, and fulfillment—were standardized with defined ownership, service levels, and governance. Supplier forecasting, shortage management, and quality processes were also strengthened to improve material visibility and reduce disruption risk.
The Results
The transformation created a more predictable operating model and materially improved the client’s ability to convert demand into reliable execution.
Actionable backlog increased 4.2x, while orders on hold declined by approximately 63%, giving the organization a clearer and more manageable view of true customer demand. Production performance improved from 83% to 100% plan attainment, and plan adherence moved from a 17% shortfall to 5% above plan, reflecting a significant improvement in execution discipline.
Shipment patterns also shifted away from the traditional end-of-month “hockey stick” toward a more consistent daily output, improving delivery predictability and reducing operational strain. Order entry resolution time decreased by 66%, while improved planning visibility, SIOP discipline, and material alignment reduced identified supply risk by approximately 24%, with certain initiatives driving reductions of up to 50%.
Together, these improvements established a more scalable Order-to-Cash operating model, strengthened cross-functional accountability, and gave the client a more reliable foundation for customer service, supply planning, and sustained operational performance.
