TriVista Stabilized & Scaled Global Warehouse Operations Through a Successful WMS Relaunch
The Challenge
A leading medical device manufacturer experienced significant operational disruption following an unsuccessful warehouse management system (WMS) implementation that forced the organization to revert to legacy systems in order to maintain business continuity.
The failed deployment created fragmented integrations, inconsistent order processing, poor data quality, and limited operational visibility across warehouse operations. Approximately 20% of orders required manual intervention or were placed on hold, reducing throughput and increasing operational inefficiencies.
The organization also needed to maintain fulfillment volumes of approximately 500 orders per day, minimize additional operating costs, reduce prior investment write-offs, and prepare the business for future scalability.
The Approach
TriVista led a structured recovery and transformation initiative focused on stabilizing operations and successfully relaunching the WMS environment through a minimum viable product (MVP) approach.
The engagement began with a rapid discovery and readiness assessment to identify the root causes of the previous implementation failure. TriVista evaluated warehouse processes, integrations, system architecture, and data readiness to define critical remediation priorities.
Working alongside business and IT stakeholders, TriVista aligned leadership around clear success criteria, prioritized user stories, and developed a phased execution roadmap. The team provided strategic, functional, and technical leadership across:
- Oracle WMS configuration and stabilization
- Integration alignment and defect resolution
- Data readiness and validation
- Testing strategy development, including unit, integration, and UAT testing
- Governance and RAID management
- Warehouse process optimization and standardization
To support organizational adoption and long-term sustainability, TriVista also implemented a comprehensive Organizational Change Management (OCM) program that included stakeholder alignment, communication planning, training development, SOP enablement, and go-live readiness support.
The engagement concluded with go-live execution and hypercare support to ensure operational stability, performance monitoring, and a seamless transition to business ownership.
The Results
TriVista successfully relaunched the client’s WMS environment, stabilizing warehouse operations and establishing a scalable fulfillment platform for future growth. The engagement reduced reliance on manual workarounds, improved process alignment, and enhanced operational visibility across the distribution network.
Through structured governance, testing, and change management, the organization improved operational readiness and user adoption while sustaining fulfillment throughput and maintaining stable operating costs.
The program also delivered:
- Reduced manual order intervention and operational inefficiencies
- Improved system integration reliability and warehouse visibility
- Enhanced process consistency and operational control
- Standardized KPI tracking and reporting capabilities
- A scalable roadmap for continued distribution network optimization
