The Challenge

A failed WMS deployment had forced the client to revert to legacy systems in order to maintain day-to-day operations. While the rollback stabilized immediate fulfillment needs, it left the organization with disconnected systems, inconsistent order processing, poor data quality, and limited visibility into warehouse performance.

Approximately 20% of orders required manual intervention or were placed on hold, constraining throughput and creating unnecessary operational complexity. At the same time, the business needed to continue processing roughly 500 orders per day, avoid significant write-offs from the prior implementation, and prepare the fulfillment network for future growth without materially increasing operating costs.

Our Approach

TriVista led a structured WMS recovery and relaunch program focused on restoring operational confidence while building a scalable foundation for future expansion.

The engagement began with a rapid discovery and readiness assessment to determine why the original implementation failed. TriVista evaluated business processes, system integrations, data flows, and organizational readiness, then translated those findings into a clearly defined minimum viable product with prioritized requirements, success criteria, and an execution roadmap aligned across business and IT stakeholders.

From there, TriVista provided functional and technical leadership across solution design, Oracle WMS configuration, integration alignment, and data readiness. The team coordinated development support, testing across unit, integration, and user acceptance phases, and structured defect resolution to reduce implementation risk.

TriVista also established formal governance and RAID management and led a comprehensive organizational change management program that included stakeholder alignment, communication planning, training, and SOP development. The engagement continued through go-live and hypercare, helping stabilize operations, track performance, and transition ownership to the client team.

The Results

TriVista helped turn a previously unsuccessful WMS implementation into a stable, scalable fulfillment platform. The relaunch reduced dependence on manual workarounds, improved system and process integration, and created greater visibility into order flow and warehouse performance.

The new operating model positioned the facility to sustain and improve fulfillment volumes of approximately 500 orders per day while maintaining flat operating costs and preserving more of the value from the client’s prior technology investment.

Beyond the immediate relaunch, TriVista established standardized processes, KPI tracking, stronger governance, and a repeatable framework for future optimization. The result was not only a successful WMS recovery, but a more resilient fulfillment operation capable of supporting continued growth across the broader distribution network.
